On paper, it sounded simple. In practice, it became a valuable lesson in careful engineering.

The first upgrade attempt stopped because several required environment files were missing. Instead of forcing the deployment forward, we rolled back to the known-good version and preserved the original configuration.

A second attempt appeared successful, but follow-up monitoring revealed a restart loop. The rollback itself was incomplete because several runtime settings had not been restored. Once those settings were recovered from protected evidence, the original system was healthy again.

We then performed a clean upgrade. That exposed several additional compatibility issues:

A required database migration

An unavailable optional integration

New proxy-trust requirements

An authentication profile that needed explicit configuration

Each issue was handled narrowly, with backups, rollback capability, and no exposure of credentials or private data.

After the corrections, the upgraded Gateway passed health checks and successfully produced a controlled synthetic response. Additional test agents also passed synthetic validation.

The important lesson was that “the service is running” is not the same as “the system is ready.” A reliable upgrade requires:

Protected rollback evidence

Exact configuration preservation

Health and restart monitoring

Authentication validation

Proxy and network verification

Synthetic testing before real-world use

Clear separation between optional integrations and core functionality

The upgrade eventually succeeded, but only after several controlled stops. Those pauses were not wasted time—they prevented an apparently successful deployment from being trusted before it was actually ready.

I recently upgraded a private AI gateway from an older release to a newer one.
